You can only steer what you measure

Being cited by an AI is good. Knowing how often, on which questions and against which competitors is what lets you act. The catch: AI answers are non-deterministic. The same question asked twice can produce two answers, with different sources. Serious measurement therefore relies on repetition and aggregation, not on a single snapshot.

The three metrics that matter

1. Citation rate

Across a set of prompts representative of your market, this is the percentage of answers that mention your brand.

Among all the brands cited on your prompts, what proportion is yours. This is the competitive metric: you can improve in absolute terms while losing ground if your competitors improve faster.

ChatGPT, Perplexity, Gemini and Google AI Overviews do not behave the same. A brand can be heavily cited on one and invisible on another. Tracking each engine separately avoids misleading averages and points effort where the return is highest. How to analyze your AI visibility for free, step by step

You can run a first analysis by hand, without any tool:

  1. List 15 to 20 questions your customers actually ask: "best [service] in [city]", "alternative to [tool]", "which software for [need]". Start from your known SEO queries and rephrase them as questions.
  2. Ask each question to ChatGPT, Perplexity and Gemini, in a private browsing window to limit personalization.
  3. Log in a spreadsheet, for each answer: is your brand cited (yes/no), at what position, which competitors appear, and the tone of the mention.
  4. Repeat the exercise at least 3 times over one to two weeks, then compute your averages: that's your starting citation rate.

This free method is enough for a first snapshot. Its limits show quickly: time-consuming (an hour or more per test wave), impossible to repeat identically, and hard to compare over time or across engines. How to compare your visibility to your competitors'

Your citation rate alone doesn't say much: 20% citations is excellent if your best competitor sits at 10%, worrying if they sit at 60%. To build that baseline:

  • Identify the 3 to 5 competitors the AIs actually cite on your questions (often different from your usual SEO competitors).
  • Log their citations at every test wave, on the same prompts as yours.
  • Compute each one's share of voice: your competitive position appears immediately, engine by engine.

This benchmark almost always holds a surprise: a competitor who is quiet in classic SEO can dominate AI answers, and vice versa.

What about Google AI Mode and AI Overviews?

Google's AI answers deserve special treatment, because they show up directly in the engine your customers already use. AI Overviews summarize the answer above the classic results; AI Mode goes further and turns search into a full conversation. In both cases the analysis method is the same: test your target questions, note whether your brand is cited as a source, and track the trend. Visibility is also measured on arrival: the visits that come from AIs. In GA4, explore your traffic sources and isolate the referrers chatgpt.com, perplexity.ai, gemini.google.com or copilot.microsoft.com. You can create a segment or a custom channel that groups them. This traffic is still modest for most sites, but it's the most concrete link between your AI citations and your business, and its growth is a strong signal.

A reliable measurement method, in short

  1. Build a prompt set that reflects your customers' real questions (not just your brand name).
  2. Repeat those prompts regularly on each engine to smooth out randomness.
  3. Detect mentions of your brand and your competitors in the answers.
  4. Aggregate into citation rate and share of voice, and watch the trend.

Pitfalls to avoid

  • Testing only your brand name. You will learn whether the AI knows you, not whether it recommends you when someone looks for your solution.
  • Measuring once. Without repetition, noise dominates the signal.
  • Ignoring competitors. Without a baseline, a raw citation rate means little.
  • Tracking a single engine. Cited sources barely overlap from one engine to the next; each AI has its own citation logic.
